Pull the bezel off, the radio is held in by a couple screws, unscrew them, pull the radio out, disconnect everything, plug in the new harness, wire in the new radio, install the new trim piece, secure the new radio in, reinstall the bezel, its about a 30 min job

I install radios all the time.
Basically as stated before, the dash trim bezel is held on by two screws by the gauge cluster, a screw by the headlight switch, and a screw by the cigarette lighter.
After you've got those out, pull the bezel out gently. The rest of it is held in by clips.
The stock radio is held in place by two screws, remove those, and there is a connector on the radio wiring harness. Remove the connector.
Now, buy a new aftermarket radio. The size of the radios in the XJs varies from year to year. The 84-96 XJs have single DIN radios, the 97-01 XJs have double DIN radios.
After you've purchased the new radio, buy a radio installation kit (you can get them at walmart or online at crutchfield or sonic electronix). It will come with mounting brackets, a new radio wiring harness and connector, and a radio trim piece.
Use butt splice connectors to attach the wires from the radio to those of the new wiring harness and connector (there will be instructions on what wire is what, included in the installation kit). Once that's done, plug the new connector in and your radio should work.
Use the mounting brackets in the installation kit to secure the radio in the dash. Re-install the dash trim bezel, and pop the radio trim peice into place. You're all done!

The dash on the later model XJs was redesigned which could also be the reason.
