Clutch problem.....please help

Ive done many clutches in my life but I have NEVER had the issue that Im having now. BTW, 1991 Cherokee Laredo, 4.0L, 5 sp of course...hehehe
Pulled trans and clutch due to difficulty changing gears. New clutch disc, new pressure plate, new release bearing, new pilot bearing, second new master cylinder, 2 fresh quarts of DOT3 brake fluid, and machined flywheel later I for the life of me cannot get my pedal to come up. I have bled it to the point of pouring 2 quarts of fluid through this thing. I replaced the old leaking M/C with a new M/C; broke that one; installed another new M/C, bled it and still no pedal. Yes the clutch disc is installed flywheel side to the flywheel and the pressure plate is torqued to spec. I can run through the gears just fine with the engine OFF (dont need to use clutch for that), but once I get it running and depress the clutch, it will NOT go into any gear. reverse will grind even with the pedal to the floor. I am at a total loss. I have a BAD suspicion that the new release bearing is no good but Im hoping maybe there is something I missed with bleeding the system. The trans in these things ia a royal pain in the *** to pull and I really dont want to have to do that again. Any insight into what I may have done wrong here? Is my release bearing bad even though its new or should I be looking at a replacement tranny?

is there a rubber insert in the master cyl? just had this issue with deltas 4x4 conversion we removed it bleed got pedal the reinserted it works great?...its pictured here

Update......
Engine off, put trans in gear. Push pedal to floor, it will fire and run BUT I have to hold brake to keep it from SLOWLY creeping foward. With the engine running and pedal to floor I CANNOT get it out of gear unless I shut off the motor. Shut off motor, put in neutral, it will fire and run but even with pedal pushed to floor I cant get it in gear. Would a clutch plate installed backwards cause this? Or should I look at the release bearing. The rubber boot thing in the cap has nothing to do with this issue as I bled the system with AND without it and there was no improvement. Maybe a bad pressue plate? Man, I have NEVER seen this before........

Is the pedal solid all the way up or is there a soft spot fully released till a few inches from the floor? It's been about 5 years since I had a standard jeep but I thought for sure it had an adjustable clutch pedal linkage

Soft till about half way but there is no adjustment other than bleeding it out which Ive done too many times already.
Well that sucks. With DSMs we sometimes had to do "burn ins" which is putting it in gear and starting it and revving it up to burn a little meat off the clutch disc. Not saying you should do this on a Jeep but it's just a suggestion
