The Speed O in the XJ is already partially mechanical. An electronic sending unit at the TC is fed speed by a gear on the TC output shaft.
As far as the other gauges, I wouldn't mess with the gas gauge setup but, the rest of the gauges would be pretty easy. Just mount your After Market gauges and plum their provided sending units in to where all you Factory gauge sending units are plummed.

you can install pretty much any gauge you want so long as you have the right connectors/sending units for them. check out summitracing.com or jegs.com they both have really good line ups of different gauges you can get. I ended up converting all my old gauges in my '66 Malibu to electric. will be getting some soon for the Cherokee as well.

Thanks for the help. None of my gauges work and I have been into it for awhile and haven't resolved the problem. The XJ was hammered pretty hard when I got it and I am slowly bringing it back to life and in working order. When I pulled the steering column cover off it had a mud witness line going across it which tells me it has seen its days of mudding and that isn't a good thing! I want to can the gauge cluster and make it as simple as possible and still be reliable and REAL easy to fix. I hate not knowing how much gas I have and what the temp is etc. I have temp and an oil gauge along with the pillar mount, but haven't hooked them up yet.
