Np231 help

I just got a free transfer case and when you spin the mainshaft in either direction there is a popping sound coming from inside the case and the front output won't spin. Any suggestions before I take it apart??

the front output shaft doesn't spin in 2wd mode, so unless it was locked in 4lo when it was taken off it's normal.

popping sound could be a broken/loose chain or something else...
