Default 1998 grand Cherokee heater problem

My heat only comes out the floor vents. The selector switch works fine and I get air flow through the dash and the defrost but it's cold air. Even if you split it and blow floor and dash or defrost you get warm on the floor and cold up top. Blend door is fine and seams to be working as it should. Any ideas as to what I should look at.

There's got to be a door not acting right, I would think. I haven't delved into it on my '97, but I assume the blower outlet has a diverter/door to either blow air over the heater core or not, then there must be other doors to direct it to the proper vent. I'm pretty sure that the floor vents are supposed to blower hotter air than the others, so that's probably a direct path whereas the other vents get non-heated air blended back in. Maybe the door that lets the heated air mix in is not working.

I was hoping not to have to pull the dash apart but that is what I am thinking I will have to do.

I looked it up, there are 3 doors as best as I can decipher the crappy manual, and yes it looks like the dash has to be removed.

edit: It's coming back to me a little. Maybe there are 4 doors. I remember seeing:
- heater/defrost door
- temp/blend air door
- panel door
- recirculating air door

but I was reading online on a small screen and the sections were back & forth about the manual air vs. automatic temp control.
